In the ERP world a strange rule of thumb applies: implementations take longer than expected, cost more than planned, and end up with less functionality than promised. Industry analysts at WiWo, Group24, and ProAlpha consistently report mid-market projects running 6 to 18 months, with six-figure cost overruns and adoption issues at go-live.

At Ruetech we decided to take the opposite path: a clearly scoped, focused implementation approach with a fixed price from €8,900 and 90 days to go-live. It doesn't work for every project – but it does for the majority of mid-market situations we serve. This guide explains how and why.

Quick verdict: A Quick Start go-live in 90 days is realistic for mid-market companies with 8 to 25 users, a clearly bounded module scope (accounting, sales, inventory, optionally CRM), and a decisive project team. Prerequisites: honest scope, limited customisation, focused stakeholder participation. If those prerequisites aren't there, we recommend the 12-to-20-week path – not the Quick Start.

Why classic ERP implementations take so long

Look at average project timelines and you'll see the same pattern: 9 to 14 months for 25-user setups. Three main causes drive this:

1. Unclear scope at the start

Most projects begin with a "specification document" deliberately written broadly – so nothing is "forgotten". Result: 200 to 400 requirements, of which 60 percent are recognised during execution as not strictly needed, but already costed into the implementation plan.

2. Customisation as a reflex

Instead of checking whether a standard workflow suffices, an adaptation is automatically commissioned. That extends configuration, testing, and training. At every major upgrade these customisations need re-checking – the mortgage on the project.

3. Late stakeholder engagement

End users often see the system only at user-acceptance testing. Issues that could have been resolved two months earlier surface in training week – and push the go-live out.

The cumulative effect: a 90-day setup turns into a 12-month project. Yet the original feature scope was deliverable in 90 days.

The Quick Start methodology in five phases

Our Quick Start works because we systematically eliminate the three delays from above. The methodology in phases:

Phase 1: Discovery and specifications (weeks 1–2)

We come to you on site, talk with management and department leads, and map your as-is processes. At the end we deliver a focused specification document with:

  • 30 to 60 requirements (instead of 200 to 400)
  • Clear prioritisation: must-have for 90 days, nice-to-have for Phase 2
  • Module selection with standard configuration as the default
  • Roles and permissions concept

What we explicitly do NOT do in Phase 1: write theoretical requirements for hypothetical future cases. We focus on what you need today to get your 25 users productive.

Phase 2: Configuration (weeks 3–7)

In a sandbox environment we configure Odoo per the specifications. 80 percent runs on standard functionality, no custom code. Over those 5 weeks:

  • Activate and configure modules (accounting, sales, inventory, optionally CRM)
  • Set up master-data structure (chart of accounts, tax rules, item master)
  • Define workflows (sales workflow, goods receipt, invoicing run)
  • Up to 40 hours of customisation for clearly identified special cases (included in the Quick Start package)
  • Small training sprints with power users in parallel

Phase 3: Data migration and testing (weeks 8–10)

Extract data from the legacy system, import into Odoo, reconcile. Balance, quantity, and price plausibility checks. Acceptance testing by the customer team in a dedicated test week – not first at go-live.

Phase 4: Go-live (week 11)

Cutover at quarter- or year-end. Cutover weekend with our team on site. End-user training in the days before. Live launch on Monday morning with our team on standby.

Phase 5: Hypercare (weeks 12–22)

60 days of intensive support after go-live. Daily response readiness, weekly reviews with management, prioritised bug fixes. In this phase the issues uncovered in real operations are worked off.

After hypercare: handover to regular support with a retainer from €490/month.

What a 90-day setup typically includes

A realistic Quick Start package contains:

  • Modules: accounting with DATEV interface, sales, purchase, inventory. Optionally helpdesk or CRM.
  • Users: 8 to 12, with roles and permissions concept
  • Data migration: master data (customers, suppliers, items, accounts) plus open items, open orders, and inventory at cutover. Historical documents archived as historical data.
  • Interfaces: DATEV export, banking interface, one simple shop connector (e.g. Shopify, Shopware) where relevant
  • Customisation: up to 40 hours of custom development for clearly identified special cases
  • Training: power-user training in Phase 2, end-user training in Phase 4 (on site)
  • Hypercare: 60 days post go-live

What a 90-day setup does NOT typically include

We say honestly what's not in 90 days:

  • Complex multi-company consolidation with three or more subsidiaries
  • Deep industry customisation (e.g. EDI-VDA integration to automotive OEMs, aviation-catering flight-schedule connector)
  • Full in-house manufacturing with MRP in complex production facilities
  • Multi-site logistics with more than three warehouses
  • Migration from heavily customised legacy systems with hundreds of bespoke fields

For these, we recommend the 12-to-20-week path with a more detailed specification and more customisation budget.

Prerequisites for a successful Quick Start

For the 90-day setup to work, we need three things on your side:

1. A decisive project team

One person with decision authority per main module (accounting, sales, inventory). They must be available during discovery and configuration – typically 4 to 8 hours per week. If decisions take three weeks, the project takes three times as long.

2. Clean master data

Existing customer, supplier, and item data in reasonably consistent shape. We clean it up with you, but we can't recreate your data quality from scratch.

3. Willingness to use the standard

Acceptance that your business processes adapt to Odoo standard functions – when the feature set covers 95 percent of your requirements, we don't go into deep customisation for the last 5 percent. This is the most important prerequisite.

What does a Quick Start cost?

Fixed-price calculation:

  • Quick Start Standard: €8,900. For mid-market companies with 5 to 10 users and a clear module set (accounting, sales, inventory).
  • Quick Start Plus: €14,000 to €22,000. With more substantial data migration, more interfaces, broader training scope.
  • Standard implementation: €22,000 to €60,000. When Quick Start is too tight, the 12-to-20-week path without the rigid 90-day corset.

The aviation-catering implementation was deliberately not a Quick Start: too much industry specificity, too many interfaces. We discussed openly with the customer and chose the realistic 22-week path.

Frequently asked questions

What if the project costs more than the fixed price?

On 90 percent of our Quick Start projects we hold the fixed price. If requirements appear during execution that weren't in the original specifications, we discuss openly whether to pull them into the Quick Start or move them to Phase 2. You decide.

What if we miss the 90-day target?

Rare but possible. Most common causes: delayed master-data delivery from your side, project-team illness, external factors (supplier interfaces, tax-adviser sign-off). We communicate transparently as soon as we see a delay and adjust the plan.

Can we expand later?

That's exactly what we recommend. Quick Start delivers the foundation. In Phase 2 (3 to 6 months after go-live) we expand with modules like CRM, marketing, helpdesk, webshop, or deepen industry customisation.

What if our legacy system is heavily customised?

Then Quick Start is often not the right path. We analyse in a one-day discovery what a migration can realistically deliver in 90 days – and say honestly when the standard 12-to-20-week path is more sensible.
